Being a Chief of Staff in 2026: What's Changed, What Hasn't, What Always Will

I joined a webinar panel this week hosted by the team at Offsite to talk about the state of the Chief of Staff role in 2026. It was a good conversation, the kind where you walk away with a few things sharpened and a few assumptions challenged.

Here's what stuck with me.

AI literacy is now a hiring filter, not a bonus. Executives are actively passing over CoS candidates who avoid AI entirely. And this isn't about knowing the tools. It's about building judgment around when to use them.

The value shift is real. Zero-to-good content used to take days. Now it takes seconds. That means the ROI of a great Chief of Staff is no longer speed. It's relationships, organizational trust, and the human judgment that models can’t replicate.

Company stage is a red herring. What actually determines the job is whether your principal sees you as a confidant or an executor. I've seen Series A CoS acting as disguised COOs. I've seen late-stage CoS who are essentially senior admins. The org chart doesn't tell you anything. The principal relationship tells you everything. That has always been true.

The highest-leverage CoS aren't just managing complexity. They're absorbing it. So their principal can focus on what only they can do. That's not a support function. That's a strategic one.

And one thing that didn't get said enough on the panel: most Chiefs of Staff are terrible at advocating for themselves. Doing great work in a role this embedded and invisible isn't enough. You have to track it, name it, and communicate it. If your principal can't articulate your impact, that's a problem waiting to surface.

Some things about this role change every year; the tools, the expectations, the scope. But the fundamentals stay the same. Judgment over speed. Trust over access. And the ability to make your principal and your organization better in ways they can actually see.
